Delivery and operations teams are on opposite sides of a wall. A delivery team builds a software service, then hands it over to operations. This causes a lot of problems, and makes it difficult to achieve business outcomes.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In our latest playbook, <a href=\"https:\/\/www.equalexperts.com\/blog\/author\/steve-smith\/\">Steve Smith<\/a> and I have used our years of experience building digital services and digital platforms with our customers to describe how we\u2019ve helped them to achieve superior IT performance. They\u2019ve used an operating model that empowers product teams to own every aspect of digital service management, including deployments and on-call. It\u2019s called <\/span><a href=\"https:\/\/www.equalexperts.com\/our-services\/deliver\/you-build-it-you-run-it\/\"><span style=\"font-weight: 400;\">You Build It You Run It<\/span><\/a><span style=\"font-weight: 400;\">.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Drawing on years of experience, we wanted the playbook to be something of real value. A deep piece of content that would explain how to implement the You Build It You Run It operating model for the constantly evolving digital services we work with.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">But before you jump into how to implement You Build It You You Run It, I\u2019d like to explain this model of technology operations. I\u2019m going to do this with Simon Sinek\u2019s <\/span><span style=\"font-weight: 400;\">Golden Circle model<\/span><span style=\"font-weight: 400;\">. Starting with the why, then looking at the how, and finally working out the what. Here goes.<\/span><\/p>\n<img decoding=\"async\" class=\"alignnone size-large wp-image-10525\" src=\"https:\/\/www.equalexperts.com\/wp-content\/uploads\/2022\/01\/YBIYRI-Blog-1-Content-1-1200x633.png\" alt=\"\" width=\"1200\" height=\"633\" \/>\n<h2>Why is there a problem?<\/h2>\n<p><span style=\"font-weight: 400;\">Our customers want to sustain their own innovation. They want to satisfy the constantly changing needs of their users. And they want to stay ahead in competitive markets. But, many of them are facing tough challenges that prevent this from happening.<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><i><span style=\"font-weight: 400;\">They can\u2019t accelerate their time to market<\/span><\/i><span style=\"font-weight: 400;\">. They need to launch new features to customers at least weekly, and ideally daily. <\/span><a href=\"https:\/\/www.amazon.co.uk\/Accelerate-Software-Performing-Technology-Organizations\/dp\/1942788339\"><i><span style=\"font-weight: 400;\">Accelerate<\/span><\/i><\/a><span style=\"font-weight: 400;\"> by Nicole Forsgren <\/span><i><span style=\"font-weight: 400;\">et al<\/span><\/i><span style=\"font-weight: 400;\"> found organisations with frequent deployments were twice as likely to exceed profitability expectations.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><i><span style=\"font-weight: 400;\">They can\u2019t reduce the cost of failure<\/span><\/i><span style=\"font-weight: 400;\">. They need to realise the opportunity costs, but can\u2019t because failures take too long to resolve. A <\/span><a href=\"https:\/\/www.devopsdigest.com\/idc-survey-appdynamics-devops-application-performance\"><span style=\"font-weight: 400;\">Fortune 1000 survey<\/span><\/a><span style=\"font-weight: 400;\"> found the average cost of a critical failure was between $0.5M and $1M per hour.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><i><span style=\"font-weight: 400;\">They can\u2019t nurture a high-performance culture<\/span><\/i><span style=\"font-weight: 400;\">. They need to foster teams with a high degree of psychological safety and strong decision-making. <\/span><a href=\"https:\/\/qualitysafety.bmj.com\/content\/13\/suppl_2\/ii22\"><i><span style=\"font-weight: 400;\">A typology of organisational cultures<\/span><\/i><\/a><span style=\"font-weight: 400;\"> by Ron Westrum demonstrated that a bureaucratic culture results in little trust, low collaboration, and poor quality decisions.\u00a0\u00a0<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">We think of an operating model as insurance for business outcomes. In our experience, the traditional IT operating model of one operations team running many digital services on behalf of many delivery teams just can\u2019t achieve the throughput, reliability, and culture required to sustain innovation.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">A different operating model is needed. One which offers the right insurance for your digital business outcomes.\u00a0<\/span><\/p>\n<h2>How can we think differently?<\/h2>\n<p><span style=\"font-weight: 400;\">We can reject the division between delivery and operations teams first recommended by the <\/span><a href=\"https:\/\/en.wikipedia.org\/wiki\/COBIT\"><span style=\"font-weight: 400;\">COBIT framework<\/span><\/a><span style=\"font-weight: 400;\"> in 1996. Its pre-Internet rationale simply doesn\u2019t hold true today. Instead, we can look at the entire lifecycle of a digital service from cradle to grave, and ask ourselves: what\u2019s needed to simultaneously achieve high throughput, high reliability, <\/span><i><span style=\"font-weight: 400;\">and<\/span><\/i><span style=\"font-weight: 400;\"> a learning culture?\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">With that lens, we want an operating model for digital services to have:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">A focus on customer outcomes, not software outputs<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">A minimum of handoffs when building and running live services<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">An emphasis on knowledge sharing and learning opportunities\u00a0<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">A powerful incentive to constantly prioritise operational concerns alongside product features<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">A means to generate powerful insights, and disseminate them far and wide<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">This naturally led us to You Build It You Run It.\u00a0<\/span><\/p>\n<h2>What is You Build It You Run It?<\/h2>\n<p><span style=\"font-weight: 400;\">You Build It You Run It was coined back in 2016, when the CTO of Amazon <\/span><a href=\"https:\/\/queue.acm.org\/detail.cfm?id=1142065\"><span style=\"font-weight: 400;\">Werner Vogels <\/span><\/a><span style=\"font-weight: 400;\">said in an interview:<\/span><\/p>\n<p><i><span style=\"font-weight: 400;\">\u201cGiving developers operational responsibilities has greatly enhanced the quality of the services, both from a customer and a technology point of view. The traditional model is that you take your software to the wall that separates development and operations and throw it over and then forget about it. Not at Amazon. You build it, you run it. This brings developers into contact with the day-to-day operation of their software. It also brings them into day-to-day contact with the customer. This customer feedback loop is essential for improving the quality of the service.\u201d<\/span><\/i><\/p>\n<p><span style=\"font-weight: 400;\">In its simplest form, You Build It You Run It is an operating model for modern engineering and technology operations. It\u2019s the (long) name for on-call product teams owning all aspects of their digital services, from inception to decommissioning. Product teams do their own production deployments, launch features to live traffic, monitor customer behaviours, and respond to incidents themselves. You Build It You Run It transforms technology operations from reactive ticket management to proactive continuous improvement.<\/span><\/p>\n<img decoding=\"async\" class=\"alignnone size-large wp-image-10524\" src=\"https:\/\/www.equalexperts.com\/wp-content\/uploads\/2022\/01\/YBIYRI-Blog-1-Content-2-1200x819.png\" alt=\"\" width=\"1200\" height=\"819\" \/>\n<p><span style=\"font-weight: 400;\">Adopting You Build It You Run It means comprehensive changes for people, processes, and technology.
